While what you say about her looking softer is true, remember that this particular art is from the Queen's Blade Vanquish book. Which depicted almost every character as they would be in ultimate defeat and who it was that crushed them(also whom they might serve).
Here we see Irma has become personal slave to the Queen Aldora(blessed be her name). Which explains the new garb. As for her appearance, it is likely she has been like this for some time as the Queen's slave, so she would likely be fed to keep healthy but not allowed to keep fit.
Of course that's all pure speculation, but it seems highly likely to me. God save the Queen.
